How IBM made me a good consultant

My first career at IBM taught me how to be a good consultant. That’s where I worked hand-in-hand with customers to plan and install large mainframe systems in cavernous rooms to support their business. Lead times were often 6 months to a year, and downtime was not an option. The turnover had to go smoothly because their businesses depended on it.

At the time, I did not know how important these “soft skills” were, but now I look back on that time as creating the foundation for my success as a consultant (which by the way, is NOT about technology!)

  • Project management – and I am not talking about charts and checklists, although those are important tools. I mean real project management, in which you have to get all the stakeholders agreed on a plan and troubleshoot along the way.  Project management is much more about people than paper.  
     
  • Team building – the secret sauce of project management. I learned how to build and run a good team with the customer and my colleagues to get the job done.  Communication, respect and good humor were absolutely key to working well under pressure.
     
  • Influence versus control – I was an outsider in someone else’s organization. Although I had expertise and skill, they were the decision-makers.  I would offer my opinions, share pros and cons, and discuss tactics, but ultimately the choice was theirs and I had to support it.  This was key to being considered a partner in their success.
     
  • Meeting facilitation – I realized pretty quickly that getting everyone in the same room to create a plan together was a lot more efficient than dealing with silos. So, I just started facilitating meetings. I learned how to involve everyone and still come out with a plan or decision at the end of a meeting.  I’ve built on this over the years to make it one of my core services. 
     
  • Relationship sales – IBM focused heavily on understanding client needs and building relationships with clients to help them solve their problems. That ethic was ingrained in me as a young systems engineer, and then I spent time teaching that for IBM in Dallas, Texas.  Knowing how to sell (and not being intimidated by the process) has been the “difference that makes a difference” for my own business.  It’s the reason I have been able to put food on the table for nearly 30 years.  

I need to thank IBM, my first employer, for teaching me these skills in the service of their work. I doubt I would be as successful today in my role as a consultant.

My daughter just got what I call her first “adult job.” I define that as the full-time job that takes what she has learned so far and applies it to what may lead to a fulfilling career. While talking with her about it, I realized how important those high school and college jobs in food service and retail were, in giving her the foundation to succeed. They were not necessarily pleasant or fun, but they taught her some valuable lessons that will support her success in the long run.

A Solid Work Ethic

I am proud to say that my daughter has a great work ethic! She demonstrated this in her part-time, minimum wage jobs by showing up on time for all her shifts, working hard while on them, paying attention and noticing what needed to be done. She won recognition for working hard and doing quality work. I would like to think that as a parent I had a hand in this, but it is she who decided it was important to her.   In addition, the repercussions of working with others who do NOT share this work ethic were clear. She often had to take up the slack because people did not show up or did their work poorly. I’ve told her that as a hiring manager myself, her work ethic is a key value that will serve her well in the future.

Customer Service

This is such an important skill for everyone, whether they interact with customers regularly or not, because coworkers and bosses are also customers of our work. In her retail and food service jobs she learned how to work with cranky customers, pleasant customers, rude customers, overly-friendly customers, and demanding customers. Sometimes she had to “fake it,” as she would say, to be nice to a difficult customer on those days when she felt stressed or fed up. That ability to do so, is what I call a skill. Hurrah for her!

Technical Skills

Okay, so this is one area that her part-time jobs did not provide, as she did not want to work in either food service or retail — but that’s what technical education, college, and job training provide. So here we are two months in, and she is enjoying her new job, and learning new skills. And the key word there is learning — being willing to be vulnerable and learning new things. This will become more and more important as she grows in knowledge and ability, to avoid being cemented into one way of doing things. The real skill is realizing that you can learn and apply, and that as technology and processes change, so can you.

I am extremely proud of my daughter’s work ethic, customer service skills, and her growing confidence in her ability to learn and apply.   I can rest easier as a parent, knowing that these will serve her well for the rest of her life!

As a consultant, my name is impacted by the leaders with whom I work. That’s because as a consultant I have no power to act. I do have influence based on my knowledge and skills, and the point of hiring someone like me, who is outside of the organization, is to get an external perspective or guidance on a situation. That said, it is up to the leader to decide what to do with any of the advice I provide.

As a result, I want to work with a leader that:

  • Has good intentions – that is, wants to make his/her organization or team better, not just improve his or her own position.
  • Is open to being influenced – not just by me, but by others who may have been trying to communicate concerns but have not been able to be heard
  • Is willing to examine his/her own behavior and is willing to change if that would help the situation – i.e. he/she does not stubbornly insist that it is others that have to change
  • Is willing to take the time to do something right – not assume that a single meeting/retreat will produce change
  • Will commit the time and energy to communicate and execute well on any plans that are developed.

This would be a leader that I could trust — trust to do what is right by his/her people and the organization, make the tough decisions, be professional, and own the process. This is the leader that will succeed. And that is the kind of leader with whom I want my name attached.

So, pardon me if I ask a lot of questions upfront. Because I want to make sure that YOU are the leader that I want to support!

Getting Trapped in Your Client’s Culture

One of the biggest traps you can walk into as a consultant is getting sucked into your client’s culture.  Especially if it is somewhat dysfunctional (as many are, otherwise why would they need us?) we can find our tolerance slowly rising until at some point we are colluding with them.

How do we get “bought in?”  Initially we probably challenge their culture because it is getting in the way of their success, or is maybe even what they asked us to do.  But as time goes by and we get repeat business, a “cultural haze” may set in.  We may start understanding why they can’t do such and such; find ourselves making excuses for them; and forgiving them for their culture as if they were the victims of it.  Bingo!  We are now colluding with them.

It takes real courage to identify and deal with this straight up, both for yourself as well as the client.  As a consultant, this client might have become an important part of your business portfolio – and rocking the boat may mean losing business. If you don’t address this when it starts happening however, the consequences may be worse!

I had an experience with this about 20 years ago when working with a large organization.  Over a four-year time frame I worked my way across various departments, getting more and more frustrated with what I was noticing and called their “bus stop” culture.  In any given meeting, there would be a different group of participants every thirty minutes.  There were always people coming in late and people leaving early, regardless of the agenda or the objective.

Decision-making became convoluted as a result, because if a decision WAS made, it always had to be revisited, which happened over and over again. Ground rules, group interventions, and leadership escalation did nothing to ease the “bus stop,” because it was all about power and influence.  The more important you were, the less likely you were to participate in an entire meeting, and the more insistent you were that your agreement be secured before a decision was made.

I knew I was getting burned out with this client, but agreed to take one more job – a five-month facilitation effort with a major project, nice money.  I did the best I could in facilitating this “bus stop” culture to make progress and develop a product.  The last session was dedicated to finalizing the product that 20+ people had worked on for nearly half a year.  We were stopped cold in our tracks when one of the participants, who had not shown up since the first workshop, said she did not agree with the resulting work product and would fight its adoption.

I just lost it! I lambasted the poor woman for opening her mouth and ranted that I had never worked in such a dysfunctional organization!  I openly vowed never to work with them again.  My co-facilitator was racing across the room to drag me out, but it was too late.  I was later called on to apologize publicly, which I did.

Whew! This was not my finest moment. But I learned something important that day – that I can’t just stuff my feelings about an organization’s culture, make nice and do the work.  I have to find a way to address the dysfunctions with them, even if it means lost business.

This lets me live and work with greater integrity, and is less damaging in the long run for me and for my clients!
